Example of an engagement over 11 months: three months in Digital Sparring to learn, up to Digital Direction to decide, up to Digital Prototype to build, and back to Digital Sparring while the new tools settle in. The level moves up and down as needed.

03 · A prototype before you invest

Digital Prototype

It is faster, cheaper and better to change things in the planning phase than in the build phase.

  • Everything in Digital Direction, plus:
  • Digital concepts. This is how it will look and behave, before a single line of code is written. You react to something concrete, not to a document
  • A proof of concept on your own data, in your own setup. You find out whether it holds up in reality, not just in a spreadsheet
  • Tested with your own people. If they will not use it, it does not matter how well it works
  • The build gets faster and cheaper. It is cheap to change a drawing. It is expensive to change code
  • You are not on your own when it has to be built properly. If the solution goes to production, I can take it further, or put you together with people I would use myself

I build proofs of concept and digital concepts, so the decision rests on something that works, not on a document. If the concept is enough, you are there. If more needs building, the groundwork is laid.

    The situation

    The bank wanted to find out where AI could create real value. We came in as a small team, and I was given responsibility for the analysis and for pointing out which use case to bet on.

    What I did

    I found the use case, built the business case, and described both the technical solution and the scope. Along the way I ran an expert team of eight who tested and fed in input, and I sat between the business and the developers the whole way, so what got built was what had been decided.

    The result

    The business case came out above DKK 10 million. The bank built the solution, reorganised afterwards, and runs a large AI organisation today. It all started with that one use case.

    The situation

    The company wanted to get going with digitalisation and AI. The problem was that it can be used for almost anything, so nobody knew where to start.

    What I did

    I learned the industry, mapped the processes, tasks and departments, gathered the ideas in one place, and facilitated maturing them together with the people who do the work. The technical unknowns we settled with small proofs of concept directly in their own setup.

    Afterwards the managing director could order concrete IT projects straight off the overview, one at a time, instead of guessing.

    What you most often ask.

    Do you build our systems yourself?

    I build proofs of concept and digital concepts, so you can see the solution work before you invest in it. The production system itself I do not build. Once the decision is made, I can either take it further or put you together with specialists I would use myself. You will not have to go hunting for an agency on your own, and you do not become dependent on me.

    Is this only about AI?

    Most people call because of AI. Few of them need AI first. You need time to get to know AI and understand what it can and cannot do, before it makes sense to build anything on it. And what you need in the meantime is to become a digital business: better processes, data cleaned up, systems that talk to each other. That is usually where the gain sits, and it is also what makes AI possible afterwards. AI is one tool among several, and I will say so honestly when it is not the answer.

    Is this not just another consultant on an hourly rate?

    No. A fixed monthly agreement, fixed deliverables, a fixed rhythm. I sell direction and momentum, not hours. Unused capacity does not roll over, and you always know what next month contains.

    How much of our own time does this take?

    Typically 2 to 4 hours a month: one meeting and quick answers along the way. The rest is my job. The only real requirement is that a decision-maker sits at the table.

    We do not know where to start. Is that a problem?

    That is exactly the starting point the model is built for. The first month creates the overview: every opportunity gathered, scored and put in order.

    Who should I use for AI and digitalisation projects?

    If you are an owner-led Danish company of 25 to 100 employees with no in-house digitalisation or AI lead, this is exactly what I do. I am strongest when the problem is not a shortage of ideas, but a shortage of prioritisation, decision basis and momentum. I do not sell software and take no commission, so my recommendation is independent. And if it is not the right fit, I say so. The first step is free.

    Do we have to move up through all three levels?

    No. You start where it fits right now, and move up or down as the need changes. After a couple of months of sparring you may be ready to make decisions, so we move up. When something needs building, we move up again. And once it is built, we often go back to sparring while you see how it works in daily life. It is a loop, not a staircase, and the level always follows what makes sense for you right now.

    We already have a quote for an IT project. Can you be of any use?

    Yes, and that is often where I pay for myself fastest. I go through the quote, the scope and the technical solution, so you know what you are buying, and whether the price matches what you get.

    Can we cancel the agreement?

    Start-up is 3 months. That is the time it takes to build the overview and the first results. After that it is rolling monthly with 30 days notice.
